# Our Working Model

Our working model has four stages: understand, build, run and measure. Each stage has an output, an owner and a pre-written criterion for being considered complete. We do not move to the next stage before the current one closes.

As a new agency we show how we work rather than what clients achieved. This page describes the process you will meet if we work together, without decoration.

> The stages of a working model running from understanding to measurement

## Why method rather than promise?

Most of the variables that determine outcomes in medical tourism sit outside agency control: institutional capacity, pricing, team speed, competitive density and regulation. Committing to patient numbers under those conditions is not honest.

What we commit to instead is process: which work is done in what order, which output is delivered when, and where we stop. Those commitments are measurable and auditable.

## What the four stages contain

In the understanding stage we read the institution's real position: authorisation scope, capacity, language, existing digital assets and enquiry flow. The output is a report and a priority list.

In the build stage the infrastructure is prepared: content architecture, enquiry flow, compliance framework and measurement definitions. In the run stage we go live at narrow scope. In the measure stage results are read and the next period decided.

What each stage delivers

- Understand: situation report, priority list, risk notes
- Build: content architecture, compliance framework, measurement glossary
- Run: published pages, flows and campaigns
- Measure: indicator report, findings and a recommendation for the next period
- Every stage: a changed-file list and remaining warnings

## We also write where we stop

Some work is outside our scope: authorisation applications, legal opinion, clinical content approval, financial advice and processing patient data. Writing those boundaries at the start prevents an expectation gap later.

When an out-of-scope need appears we refer it to the relevant expertise and record that in writing.

### Acceptance criterion

Each stage has a pre-written criterion for being counted complete.

### Role clarity

Which work belongs to the agency and which to the institution, written upfront.

### Written boundaries

Out-of-scope work is listed openly and referred to the right expertise.

## How we move, step by step

1. 01**Understand**Institutional position, authorisation scope, capacity and current assets reviewed.
2. 02**Build**Content architecture, compliance framework and measurement definitions prepared.
3. 03**Run**Live at narrow scope: one market, one treatment line.
4. 04**Measure**Indicators read and findings written.
5. 05**Decide**Deepen, expand or strengthen — chosen with a stated reason.

*Frequently asked questions*

## What institutions ask most about this

### Why no patient-number commitment?

Most of the determining variables sit outside agency control. What we commit to is process and deliverables, which can be measured and audited.

### Can stages be skipped?

We advise against it. When the understanding stage is skipped, what gets built does not sit on the institution's real capacity and rework cost appears later.

### How long does it take?

Understanding two to four weeks, building four to eight weeks, running and measuring three months together. It varies with institution size and decision speed.

### What do you need from the institution?

A decision owner, a regular review slot and a defined approval flow. Without those three the calendar slips.

### How long is the contract?

We prefer to work stage by stage. Rather than a long binding contract we take a mutual decision to continue at the end of each period.

### How do you work with our existing suppliers?

We write the split of roles at the outset. Execution may sit elsewhere; in that case producing the brief and the acceptance criteria becomes our job.

Share your institution's current position and we will decide together where to begin.
